15,000 Tools, Half Unused: Why Your MarTech Stack Is Costing You Money
There are now 15,384 marketing software products (as of 2025, Chief Martec). Ten years ago there were fewer than 2,000. Most mid-market companies use between 12 and 30 of them, often without a clear overview. That has a name: tool sprawl. And it costs real money.
How tool sprawl happens
Rarely does anyone consciously buy too many tools. The sprawl creeps in through three mechanisms:
- Demo decisions: A vendor impresses in the demo. The tool is purchased before anyone understands how it fits the existing system.
- Shadow IT: Teams buy their own tools because the official process is too slow. Marketing buys an analytics tool that IT has already licensed.
- Nobody-owns-it: Tools are introduced, the responsible person leaves. The license keeps running because nobody has the overview.
What tool sprawl actually costs
Forrester 2025: Companies with a maximum of 5 core tools have a 23% higher marketing pipeline per head than companies with 10 or more tools. That sounds abstract. Concretely it means:
- Direct license costs: An unused marketing automation tool costs between EUR 12,000 and EUR 60,000 per year. For nothing.
- Integration debt: Every additional tool connected to other systems increases technical complexity and error sources.
- Data fragmentation: Customer data is spread across 8 tools, 5 of which have no clean interface. Campaigns run on outdated data.
- Opportunity costs: The team spends time managing tools instead of doing marketing.
5 signs your stack has sprawl
- You cannot spontaneously say which tools your team uses daily.
- At least two tools in the stack can do the same thing (e.g. email automation, lead scoring).
- Customer data is not automatically synchronized between systems.
- There are tools without a clear owner.
- Nobody knows the monthly marketing software bill in detail.
What helps: structure before tool purchase
The most effective way to stop tool sprawl is also the least spectacular: a clear inventory. Which tools exist? Who uses them and how often? What do they do, and which other tools do the same thing?
That sounds simple. In practice it takes weeks without external support because the data lives in five different places and nobody has time for it. A structured stack assessment does this in 1-2 weeks and delivers not just the inventory but a prioritized consolidation roadmap with ROI estimates per measure.
