5 Signs Your MarTech Stack Needs an Analysis Now
Most companies wait too long. A stack analysis is requested when a concrete problem is already on the table: a budget cut, a data protection incident, a merger, a new leader demanding transparency. The five following signs are early warning signals. Those who recognize them and act avoid the crisis.
Sign 1: Nobody knows what is licensed
Ask your team: which marketing software licenses do we currently have active? If the answers deviate by more than 20% from each other, that is a clear signal. In practice there are almost always more tools than assumed. And at least one of them nobody has opened in the last six months.
What it means: Without inventory there is no control. Without control you pay for things you don't use.
Sign 2: Data doesn't flow automatically between systems
If your team regularly exports data from one system and imports it into another, if manual synchronization is part of daily business, if campaigns run on data that is several days old: that is not a workflow problem. That is an architecture problem.
What it means: Every manual data movement is an error risk and costs time. And it points to missing or broken integrations.
Sign 3: At least two tools can do the same thing
Email automation in HubSpot and in Mailchimp. Lead scoring in Salesforce and in Marketo. Landing page builders in three different systems. If you have functions duplicated you pay double and both systems are used worse than one alone.
What it means: Consolidation is possible and saves money. But it needs an analysis to decide which system is the better foundation.
Sign 4: No clear owner for individual tools
Every tool in the stack should have a named owner: one person responsible for usage, data quality, and the renewal decision. If you ask who is responsible for tool X and the answer is "the team" or "I don't know", that is a warning sign.
What it means: Tools without owners are not optimized and rarely cancelled. They accumulate, cost money and nobody feels responsible.
Sign 5: The cost of marketing software is unknown to everyone in detail
How much does your company spend per month on marketing software? If the answer is not within 10% accuracy, you have a transparency problem. License costs are spread across credit cards, department budgets, IT contracts and sometimes cost centers that nobody can assign anymore.
What it means: Without cost transparency there is no ROI proof. And no argument to management when budgets are discussed.
What to do if you recognize 2 or more signs
A stack assessment clarifies all five dimensions in 1-2 weeks: inventory, usage, integration, ownership, costs. The result is a picture of the status quo and a prioritized list of measures that can be implemented immediately.
